Beyond the Billable Hour: The Future of CPA Firms and New Business Models

The firms that thrive over the next decade won’t necessarily be the biggest. They’ll be the ones who spot and act on signals the earliest.

The Future of CPA Firms and New Business Models

I was recently hired to be the futurist keynote speaker for LEA Global’s North American Regional Conference. During my session, I had the opportunity to share insights with top CPA firm leaders in North America, along with a sprinkling of attendees from APAC, LATAM, and MENA.

My message to them was that future-proofing CPA firms is not about size. It’s about recognizing what’s likely to come and then figuring out how to plan and act in anticipation of change.

I reviewed an incredible amount of articles, white papers, blogs, and reports focused on the accounting profession. While there were plenty of opinions about technology, talent, and firms.

growth, four trends consistently bubbled to the surface. Together, they paint a compelling picture of the future of CPA firms.

The End of the Apprenticeship Model

In the CPA industry, people come up through the ranks. They’re not just jumping into leadership. There’s a training process that develops judgment. The challenge is that AI is increasingly performing the type of routine work that people started with at the very beginning of their careers. So how do you train people if they’re not getting that beginning piece?

Many firms will need to redesign professional development with client simulations and create pathways that center on cross-training across tax, audit, advisory, and business development. The technology removing some of those opportunities may ultimately be the same technology used to create new learning experiences for aspiring leaders.

Ownership Decoupling for Leadership

Future leaders may increasingly seek influence and value creation without traditional partnership structures. Workforce values are shifting. People are making different choices based on what they’ve seen. Whether we agree with those shifts is irrelevant. It doesn’t help to judge what’s happening. It only helps to figure out how to navigate it.

Digital Labor Reshapes Professional Services

Organizations are increasingly deploying AI agents alongside human professionals to deliver client work. We’re going to see more of this. As a result, firms will need to redesign service delivery around outcomes versus hours.

In fact, the Journal of Accountancy notes growing conversations around pricing models, value pricing, profitability management, and evolving client expectations for accounting firms. The billable hour doesn’t necessarily disappear, but it may no longer be the primary measure of value. Instead, humans increasingly focus on judgment and relationships. Which leads to the fourth trend.

Trust Becomes Scarcer Than Expertise

As AI expertise becomes more accessible, trust will become more valuable because people will increasingly realize they don’t know what information they can trust. Clients will increasingly arrive with AI-generated answers. Some will be helpful. Some will be wildly inaccurate.

That is why trusted advisors become more indispensable. When information becomes abundant, judgment becomes more valuable.

The future of accounting and CPA firms isn’t simply about adopting new technology. It’s about helping clients make sense of a world overflowing with information. Technology can process data. Technology can automate workflows. Technology can generate answers. Judgment is what you’re selling now. And that’s exactly why the future remains so bright for firms willing to evolve beyond the billable hour.
